Onsite Sessions

Once a quarter, your leadership team sets the next quarter together.

Our team comes to your office, your shop or your job site. We work alongside each leader in their area, find where work and decisions can move faster, and help the whole team set the targets for the next stretch. Every leader leaves with clear authority, their numbers and a plan they own.

  • Once a quarter
  • At your company
  • With your leadership team

Why on site

Some things only show up in the building.

A scorecard tells you where you stand. The building shows you why. The handoff that slows an estimate down, the approval step a change order no longer needs, the call a leader is ready to own outright. Those show up when we work alongside your team.

  • The handoffs.

Where work passes from one lane to the next, and where it slows. Most bottlenecks live between two people, not inside one.

  • The real day.

Where each leader's hours go today, and what would free them for the work only they can do.

  • The room.

Decisions made face to face, with every person who owns a piece of them at the table.

How a session runs

Work alongside the team, then decide in the room.

The agenda is built from your scorecard and the open items, so nobody spends the day on things that don't move the company.

  1. Before we arrive
    The numbers come to us.

The agents pull the quarter's scorecard, the open decisions and what changed since the last session. Each leader gets the agenda in the calendar invite, with the two or three questions worth thinking about.

  2. The morning
    An hour with each leader.

On a normal workday, in their area. Each leader shows us how estimates, schedules, change orders and people questions move, and where they could move faster.

  3. Midday
    Walk the lanes together.

From winning the work to collecting the money. Where work slows between lanes, which decisions are ready to move to the leader closest to them, and what hasn't been built yet.

  4. The afternoon
    The leadership session.

The quarter's numbers, the bottleneck and whether it has moved. Decisions get made in the room, and every one leaves with an owner and a date. Then the targets for the next stretch.

  5. The next morning
    Everything in writing.

The agent sends each decision, owner and date. The plan lands in your onboarding dashboard, and the scorecard carries the new targets.

The shape of the day is set with you. Some quarters need more time with each leader, others more time in the room.

What you leave with

A plan your leaders can run on Monday.

  • The bottleneck for the next quarter, named, and whether the last one cleared.
  • Targets for every number on the scorecard, each with one owner.
  • Decisions made in the room, each with an owner and a date.
  • The handoffs to fix, and who fixes them.
  • The next processes to write down and the next agent to install.
  • The CEO's calendar for the quarter, with time protected for vision, key relationships and the next big move.

Who's in the room

Your leaders and our team. Nobody else.

Your side

The owner and the leaders who own the lanes.

Usually the people who run sales, estimating, operations and finance. The people whose decisions move the scorecard are the people in the room.

Our side

The True Living team on your company.

The team that has known your company since the Growth Map, so nobody starts from zero. Our own agents brief them before they walk in.

Your choice each quarter

In your building, or away from it.

Every quarter, True Living OS clients choose how to run the quarterly session. Both do the same job: check the bottleneck, set the targets and decide what's next.

In your company · With your leadership team

Onsite Session

Best when the answers are in the handoffs.

Our team comes to you, works alongside your leaders and runs the leadership session in your building. The whole leadership team is in it from start to finish.

Away from the business · The Rubicon or a team retreat

Executive Retreat

Best when the big picture needs distance.

The CEO takes The Rubicon, four days in Moab to reset and come back with the vision for the next level, or the leadership team steps away together to align and build the next quarter. Rest first, then build.

Questions about Onsite Sessions.

Is this a workshop for the whole company?

No. The session is for the owner and the leaders who own the lanes. The rest of the company keeps working, and that's the point: we see the work as it really happens.

How do we prepare?

Very little. The agents gather the numbers and the open items before we arrive. Each leader gets the agenda in the calendar invite, with a few questions worth thinking about. Keep the day as normal as you can.

Is this a meeting marathon?

No. Most of the morning is spent with your leaders in their own areas, on a normal workday. The time in the room goes to the decisions that need everyone, and anything that doesn't decide something gets cut.

What happens after?

The next morning, every decision goes out with an owner and a date. Your scorecard carries the new targets, and the weekly rhythm carries the follow-up, so nothing depends on someone remembering.

What if we'd rather get away from the office?

Then choose an Executive Retreat for that quarter. The CEO can take The Rubicon, four days in Moab to reset and come back with the vision for the next level, or the leadership team can step away together to align and build the next quarter.

What does it cost?

Onsite Sessions are part of a True Living OS engagement. We cover the cost on the qualifying call.
