The next stage

Information doesn't change how a company runs. People do.

Most programs, and now AI, hand owners more information: frameworks, dashboards, summaries. None of it changes how a CEO leads or how a leadership team works together. That's the work we do, with you and with your leaders, inside your company.

Where growth leaks

It's not only volume. Growth leaks in three places.

Most programs look at one thing: how much work the company can take on. We look at all three, and start with whichever is costing your company the most.

Volume

The work the company can carry.

Bids, starts and crews held back by how fast decisions get made, not by demand.

Profit

The margin between bid and closeout.

Change orders billed late, estimates that drift from actuals and pricing calls that wait. Small leaks on every job add up.

Time

The hours your leaders spend waiting.

Your week and your leaders' weeks, spent gathering information, waiting on approvals and redoing work.

Check for yourself

Three signs your company is ready for its next structure.

If these sound familiar, the company has likely outgrown the structure that built it. The Growth Check asks six questions, one for each part of the company, and shows which part sets the pace today. It takes about two minutes.

Your result shows on screen right away. You decide afterward whether to apply.

  • Big calls route through one seat. Bids, pricing and approvals move at the pace of one calendar.
  • Margin shows up late. Change orders and job costs get sorted out at closeout, after the time to act has passed.
  • The next move needs your full attention. A second location, a new market or the next venture needs time the week doesn't have yet.

How we work

We work with you, and with the team that carries it.

The CEO

From running the work to leading the change.

Every week you bring what's on your mind: the hire you're weighing, the seat that needs to grow, the big decision, the next move. We work through it with you, starting from where the company is going and working backward to the numbers, the seats and the decisions it takes to get there.

We've seen what happens next. When roles and standards get clear, some seats change. We plan for that with you before it becomes an issue, so the company keeps moving.

The leadership team

A team that builds the process and owns it.

Your leaders build their processes together, so problems get solved instead of passed around. Each leader owns their area, their numbers and their decisions, with the authority to make the call.

As the team brings AI in, their time moves from gathering information to the work that grows the company: decisions, clients and their people.

Work with only the CEO and nothing changes on Tuesday. Install systems without the CEO and they fade. Doing both is what makes it stick.

Your time

Your week goes back to growing the company.

The CEO's time is the company's most valuable asset. As your leaders take on more of the day-to-day, your hours go back to vision, key relationships and the next venture, and the company keeps growing while it happens.

Field results

What the next stage looks like.

Commercial GC · owner
10 years

His CFO's estimate for getting him out of the day-to-day.

When we started, it was the owner, two leaders and a crew in a garage office. Today there's a full leadership team, a new building and a land-development pipeline. The team runs the systems and solves the problems, and the owner's time has moved to sales and development.

Residential concrete contractor · our founder advised it

From one subcontractor to six salespeople, an office team and three locations.

The company grew more than sevenfold and moved into its own building.

Home-improvement franchise · owner

We installed the meeting rhythm and scorecard and built the profit-share plan for key people. His team now runs sales through operations, and he's focused on leading the company.

We won't promise a revenue number, a valuation or an exit date. Results depend on you and your team doing the work.

Your leadership team

A better job for every seat at the table.

The team that got you here is the foundation for what's next. Every leader gets a clear lane, limits they helped set and their own numbers.

The CEO

The bigger job.

Your week goes to where the company is going: key relationships, the next move and the people who will carry it.

Finance

Numbers built from your books.

Built from the books you already close. Cash, margin and receivables seen early, with spending and pricing limits set each quarter.

Operations

Clear authority to run the work.

Processes your people wrote and can run the same way every time, with one owner for every handoff from contract to closeout.

Sales and estimating

Faster answers on bids.

Pricing calls made inside limits they helped set, and a clean handoff once the job is won.

How it starts

A defined first step, a quarterly rhythm, and four steps to the next stage.

First

The Growth Map.

We map the company with you and your leaders and build a baseline from your real numbers: volume, margin and time. It's a defined first step with a clear finish line, and the company keeps it.

In the first 30 days

The first decision moves.

We move the first bottleneck off your plate, handing decisions like change-order approvals or crew scheduling to the leader best placed to own them.

Every quarter, on site

Your leadership team sets the next quarter.

Our team comes to your office, shop or job site. We work alongside each leader, then the whole team sets the next quarter's targets together.

  • Your time back, invested in the company's next move.

Your time freedom isn't a perk. The company's next level depends on it: vision, key relationships and the next big move.

  • Your leadership team, dialed in for the next level.

Each leader owns their area, their numbers and their decisions. We build the people side too: the right roles, hiring into clear lanes and plans for key people.

  • Every job run the way your best people run it.

Written processes make your best way of working the standard, and AI takes the gathering and follow-up, so leaders spend their time leading.

  • Step on the gas, with growth that holds.

Bigger projects, new markets, the next location, on a team built to carry it. The company pays you twice, in time back and in what it's worth.

The method inside it is the TEAM System: Time, Executives, AI and Momentum.

Fit

Built for CEOs who have done the hard part.

You built a construction company that works. Your managers are in place. The next stage asks you to lead it differently, and you're ready to.

  • You run a construction company doing $5M or more a year.
  • You have managers in place, and they're ready to own more.
  • You want to keep growing, and you're open to leading it differently.
  • You and your leaders will protect the weekly rhythm once it's in place.

Not a fit: If you like being the one who puts out every fire during family time, this isn't for you.

We work with a small number of companies at a time. Every engagement starts with an application.

About the founder

Michael Peluso

Michael founded True Living. He owned a construction company with his father, and he owns and runs a construction business today. He has done this work inside a commercial GC and in concrete, plumbing, roofing, HVAC and remodeling companies, and advised a residential concrete contractor that grew more than sevenfold.

Most of his time is with CEOs: the concerns that come with growing, and the shift from running the work to leading the change. Nearly two decades of working on how people and teams perform taught him to see what's coming before it becomes an issue. He spoke at the CEO Summit at Liberty University in 2024.

For Michael, the business is there to fuel the life. Time with his family. Time outside. Room for the next adventure. That's what he wants for every owner our team works with.

Michael works with the CEO. Our team works with your leadership team, with specialists brought in where a company needs them.

"The life you want will be fueled by the business you build today."

Michael Peluso

Michael also speaks to owners, CEOs and their leadership teams about the company's next stage of growth.

Questions CEOs ask before they apply.

How is this different from a program or a peer group?

Programs and peer groups hand you information and ideas. We work inside your company: with you on real decisions every week, and with your leaders as they build the processes and own them.

What if someone doesn't meet the new standard?

As roles and standards get clear, most leaders rise to them. Where a seat needs someone new, we see it coming and plan it with you before it becomes an issue, so the company keeps moving and the next hire goes into a clear role.

What does it change for our CFO and finance team?

The numbers are built from the books you already close. Cash, margin and receivables get seen early, and spending and pricing limits are set each quarter, so finance spends its time steering the company instead of gathering reports.

What's the first step?

The Growth Map, a defined first step with a clear finish line. We map the company with you and your leaders and build a baseline from your real numbers, showing where volume, profit and time are leaking. The company keeps it.

How much of my time does it take?

A weekly session with Michael, your part in the weekly leadership rhythm and a quarterly session on site. The point is to put more of your week into what grows the company.

What does the AI do?

It takes over the gathering and reporting, so your leaders' time goes to decisions, clients and their people. You choose what to connect, and people make the decisions.

Do you only work with construction companies?

Yes. We work with construction companies doing $5M or more: commercial GCs, specialty contractors and residential contractors.

What does it cost?

It depends on the size of your leadership team and how you want to run the quarterly sessions. We cover it on the qualifying call, once we know what your company needs.
